Costs of Workplace Incivility

A single incident of incivility in the workplace can result in significant operational costs, reported Christine Pearson of Thunderbird School of Global Management and Christine Porath of Georgetown University.
They cited consequences of workplace incivility:

  • Decreased work effort due to disengagement,

  • Less time at work to reduce contact with  offensive co-workers or managers,
  • Decreased work productivity due to ruminating about incivility incidents,
  • Less commitment to the organization,
  • Attrition.

Additional organizational symptoms include:

  • Increased customer complaints,
  • Accentuated cultural and communications barriers,
  • Reduced confidence in leadership,
  • Less adoption of changed organizational processes,
  • Reduced willingness to accept additional responsibility and make discretionary work efforts.

Workplace incivility behaviors were described as “rude and discourteous, displaying a lack of regard for others,” noted Pearson and Lynne Andersson, then of St. Joseph’s University.
“Uncivil” behaviors were enumerated in The Baltimore Workplace Civility Study by Johns Hopkins’ P.M. Forni and Daniel L. Buccino with David Stevens and Treva Stack of University of Baltimore:

  • Refusing to collaborate on a team project,
  • Shifting blame for an error to a co-worker,
      • Reading another’s mail,
      • Neglecting to say “please,” “thank you”,
      • Taking a co-worker’s food from the office refrigerator without asking.

Respondents classified more extreme unacceptable behaviors as “violent”:

  • Pushing a co-worker during an argument,
  • Yelling at a co-worker,
  • Firing a subordinate during a disagreement,
  • Criticizing a subordinate in public,
  • Using foul language in the workplace.

Workplace bullying was included in Gary Namie’s Campaign Against Workplace Bullying.
He defined bullying as “the deliberate repeated, hurtful verbal mistreatment of a person (target) by a cruel perpetrator (bully).

His survey of more than 1300 respondents found that:

  • More than one-third of respondents observed bullying in the previous two years,
  • More than 80% of perpetrators were workplace supervisors,
  • Women bullied as frequently as men,
  • Women were targets of bullying 75% of the time,
  • Few bullies were punished, transferred, or terminated from jobs.

Costs of health-related symptoms experienced by bullying targets included:

  • Depression,
  • Sleep loss, anxiety, inability to concentrate, which reduced work productivity,
  • Post-Traumatic Stress Disorder (PTSD) among 31% of women and 21% of men,
  • Frequent rumination about past bullying, leading to inattention, poor concentration, and reduced productivity.

Choosing CivilityWidespread prevalence of workplace incivility was also reported by Forni, who suggested ways to improve workplace interactions and inclusion:

  • Assume that others have positive intentions,
  • Pay attention, listen,
  • Include all co-workers in workplace activities,
  • Avoid complaints,
  • Acknowledge others,
  • Give praise when warranted,
  • Respect others’ opinions, time, space, indirect refusals,
  • Avoid asking personal questions,
  • Be selective in asking for favors,
  • Sincerely apologize when warranted,
  • Provide constructive suggestions for improvement,
  • Maintain personal grooming, health, and work environment,
  • Accept responsibility and blame, if deserved.

More than 95% of respondents in The Baltimore Workplace Civility Study suggested, “Keep stress and fatigue at manageable levels,” a challenging goal for leaders who shape workplace cultures.

Organizationalhange recommendations include:

  • Instituting a grievance process to investigate and address complaints of incivility,
  • Selecting prospective employees with effective interpersonal skills,
  • Offering a clearly-written policy on interpersonal conduct,
  • Adopting flexibility in scheduling, assignments, and work-life issues.

Knowing without Knowing – Implicit Learning in Action

Implicit learning – knowing without conscious awareness – has positive effects like accelerating foreign language learning and developing more secure computer authentication systems.
It also has negative consequences like prejudiced, biased decision-making.
All of these effects require sufficient sleep to enable memory consolidation of implicit learning.

Similarly, most people make quick assessments of others based on appearance using habitual strategies that don’t account for perceptual limitations, noted journalist Joseph Hallinan, who summarized research on bias, misperceptions, and judgment errors.

He cited the impact of situational framing on decision making:  When a decision option is posed as a potential gain, most people are less inclined to take risky decisions.
However, they are more willing to take risks if the option is positioned as a possible loss.

Implicit language learning was demonstrated by “immersion” listening to multiple native speakers.
University of Illinois at Chicago’s Kara Morgan-Short teamed with Karsten Steinhauer of McGill University and Georgetown’s Cristina Sanz and Michael T. Ullman to conduct brain scans on these language learners, and found they showed “native-like language processing.”
By contrast, explicit grammar training did not improve language learning.

Likewise, implicit learning principles can increase computer security authentication, useful in high-security nuclear plants or military facilities that usually require the code-holder to be physically present.

Security can be compromised when attackers:

  • Steal the user’s hardware token,
  • Fake the user’s identify through biometrics,
  • Coerce the victim into revealing the secret key or password (“rubber hose cryptanalysis”).

Unconscious knowledge” is a highly secure approach to biometrics authentication, demonstrated by Stanford University’s Hristo Bojinov and Dan Boneh, collaborating with Daniel Sanchez and Paul Reber of Northwestern and SRI’s Patrick Lincoln.

They included implicit learning principles in a computer game to subliminally deliver a security password without the user’s conscious awareness of the password.

Players “intercepted” falling objects in one of six non-random positions on a computer game screen by pressing a key corresponding to the screen position.
The game repeated a hidden sequence of 30 successive positions more than 100 times during game play.

Players made fewer errors when they encountered this sequence on successive rounds, suggesting they implicitly learned the sequence.
Skill re-tests after two weeks demonstrated that players retained this learned skill, but they were unable to consciously reconstruct or recognize fragments of the planted code sequence.

Team Bojinov’s implicit learning game demonstrated a new method of highly secure authentication that resists “rubber hose cryptanalysis” by implicitly training the user to enact the password without conscious knowledge of the code.
Their new project analyzes the rate of forgetting implicitly learned passwords and optimal frequency of security authentication refresher sessions.

However, this innovation in security authentication is dependent on the authenticator having sufficient sleep to consolidate implicit learning in memory, found Innsbruck Medical University’s Stefan Fischer, I. Wilhelm, and J. Born, who examined sleep’s impact on implicit memory formation in children ages 7- 11 and 12 young adults between ages 20 and 30.

Fischer’s team measured serial reaction time task before and after eight implicit learning sessions concentrated on rules underlying grammatical and non-grammatical language structures.
Most volunteer responded quickly, demonstrating implicit rule understanding, even though they couldn’t explain why their performance improved.

When adult participants had an interval of sleep between training sessions, their response times were quicker.
In contrast, well-rested children did not show a similar performance improvement, suggesting that sleep actually interferes with implicit performance gains among children.

Implicit learning can boost performance, seemingly “effortlessly,” but requires sufficient sleep to consolidate longer term performance improvements.
These findings are another argument against sleep deprivation in “Crunch Time” all-night work marathons.

Chronotypes: Sleep “Fingerprints,” “Social Jet Lag,” and Health

-*Are you out of sync with socially-defined time at work and home?

Most people require about one hour of sleep for every two hours awake, and each hour of missed sleep results in deeper sleep until the “sleep debt” is resolved.
Health and safety problems of varying severity ensue when the sleep debt is unresolved.

Till Roenneberg of Ludwig-Maximilians-University Munich investigated these health consequences by studying variances individual sleep “chronotypes,” or the amount of elapsed time until a person reaches midsleep,”  the midpoint between average bedtime when not determined by schedule requirements and waking time.

His Internal Time: Chronotypes, Social Jet Lag, and Why You’re So Tired reported one less-known health consequence of discrepant chronotypes – greater likelihood of smoking. Internal Time
Roenneberg found that greater than 60 percent of those with more than five hours social jet lag are smokers and they have greater difficulty changing this habit than those with less social jet lag.

Journalist David K. Randall experienced an episode of sleepwalking and documented his quest to learn more about sleep in his Dreamland: Adventures in the Strange Science of Sleep.
In it, he points out that sleep is crucial for muscle regeneration and long-term memory formation, and conversely, sleep loss interferes with these critical functions.

He reported that depression rates are forty times higher for people with insomnia than those without sleep problems, and that sleep apnea causes 38,000 fatal heart attacks and strokes in the United States each year.

The difference between the personal chronotype and socially-defined time can be considered “social jet lag” that can lead to chronic exhaustion.
Roenneberg calculates that more than 40 percent of the Central European population experiences more than two hours of social jet lag, which can lead to increased errors at work and in operating equipment like automobiles. These consequences can be critical when the work involves public safety in transportation and health care settings.

Adolescents generally experience considerable social jet lag because their average midsleep point is later than that of many adults, and is incompatible with typical school start times.
This is because typical adolescent brains release the hormone melatonin around eleven o’clock at night until after the seasonal sunrise.
In contrast, adults, who set school schedules, have minimal levels of melatonin in their bodies when they wake in the morning, so they are more likely to feel and act alert in the early morning.

Sleep, then, has both physiological and cultural determinants, as Roenneberg showed in his analysis of agrarian areas which may not have such technologies as electric lighting, Day Light Saving Time, or work-related reasons for early rising.
These people typically go to sleep earlier and awake earlier than urban dwellers, and have significantly different midsleep points than people in cities.

Historian A. Roger Ekirch of Virginia Polytechnic Institute and State University argues in At Day’s Close: Night in Times Past, that before the Industrial Revolution, the typical sleep pattern was “segmented sleep” (also known as divided sleep, bimodal sleep pattern, or interrupted sleep).

People slept for two or more periods (called “first sleep” or “dead sleep” and “second sleep” or “morning sleep”) in medieval England, punctuated by a period of wakefulness.
Similar terms are found in terms French and Italian languages and among the Tiv of Nigeria.

At Days CloseHe argues that this is the natural pattern of human sleep, and is important in regulating stress.
If this is accurate, it would change western medical diagnosis of sleep disorders and might change expectations of “normal” sleep patterns for optimal health and productivity.

Ekirch’s review of historical records suggests that agrarian people were exhausted after field labor, so they would eat and go to sleep quickly after stopping work.
They would later awaken later to pray, reflect, have sex, perform manual labor, interpret dreams, visit neighbors, or engage in petty crime.
Scholars, in contrast, used this time for loftier pursuits –  to write without interruption.
